Шесть лет Fixed.one, которые пролетели так быстро

Как-то так получилось, что у сервиса Fixed.one никогда не было официального дня рождения. Потому что до сих пор неясно, какую дату считать таковой. Возможно, начало 2015 года, когда мы компанией сотрудников Яндекса отправились на обед, и там впервые появилась идея сервиса по подписке? Или апрель, когда это решение укрепилось? Но скорее всего, вторая половина мая 2015 года, когда я вернулся из родного села, залез в пуф в нашем офисе на Патриках и начал ваять первый сайт.

За эти шесть лет случилось очень много. Событий было столько, что когда-нибудь мы еще напишем мемуары. Но пока история Fixed.one складывается из моментов, воспоминаний и эмоций. Их и попробую передать.

Май-август 2015 года

Офис наш — это небольшая комната на 16 квадратов рядом с Патриаршими прудами, которую мы делили с Мариной Зимогляд. После переезда на Парк Культуры мы очень хотели ее перетащить за собой, она отнекивалась и говорила, что у них там дух другой. Но в конце концов сдалась, однако… Однако. 

Но тогда солнце светило ярко, в квартире над нами кто-то учился играть на пианино, а мы думали о том, сколько купить экранов iPhone 5 на склад — два или три? Да, склад у нас был в виде небольшой коробки.

Мы — это Дмитрий Фролов и Дмитрий Дружбин. И наш «сервисный центр» назывался The CLU Service. Потому что за пару лет до этого мы пробовали делать свою компанию по продаже техники и одноименный новостной ресурс. Это было время стартапа, время забегов по Москве под трек It’s my Life Бон Джови, потому что в 14 часов ты меняешь экраны на iPhone 5C, а в 16:30 в офис должен прийти какой-то посетитель. И ты бежал туда по Тверской, потому что Дима в отпуске и больше никого нет. В тот момент согревало не только солнце, но и ощущение предстоящего отпуска.

Очень запомнилась первая замена экрана на iPhone 6 Plus. Дисплеи в Москве стоили безумно дорого, тысяч 30, поэтому договорились с клиентом о заказе экрана на AliExpress. Сейчас на такое бы не пошли никогда, а тогда было норм. Это позволило опустить цену дисплея до 18 тысяч рублей. И вот я приехал на машине куда-то в районе Ленинского и, пока клиент был на встрече, менял в нашем «джаззике» экран на коленке. Удивительная удача — приехал не брак, и все прошло хорошо.

  • От фотолаборотарии «Среда» тогда поступил нетривиальный запрос: надо было подобрать iMac на базе G5. Потому что старый сканер Nikon толком работал только под ним.

Чуть позже у нас появились курьеры. Точнее, не более одного на текущий момент времени. Даня был брутален и с клевыми татухами. Я помню его гордость относительно нового клатча, но расстаться пришлось после того, как он поехал к девушке взять какое-то устройство, она попросила расписку или хотя бы его паспорт для записи данных. Он звонил крайне возмущенный, чем невероятно поразил нас всех. Потом появилась меланхоличный Костя, которого знают многие владельцы первых «Мультикубиков». Именно он их чинил, когда мы с ними тогда же заключили сервисный контракт 🙂

В августе 2015 года месячный оборот составлял примерно 330 тысяч рублей.

Осень 2015 года и первый большой переезд

Через несколько месяцев после старта стало понятно, что нам нужен офис побольше. И тут выяснилась неприятная особенность Патриков тех лет: можно было снять или что-то миниатюрное типа наших 16 квадратов, или что-то внушительное от 100 метров с соответствующим ценником. Это заставило расширить географию поисков. Приезжали смотреть Павелецкую, но второй этаж старого дома со столетней историей выглядел немного ненадежно.

Переехать на Парк Культуры помог случай. Андрей Бархатов отправил к нам чинить айфон свою жену Светлану. Мы с ней разговорились, она взялась помочь с поисками. Был на примете какой-то бизнес-центр на Россолимо, 17. Она пошла туда, толкового ничего не нашла, но на обратном пути ее профессиональный взгляд зацепился за слово «аренда» на здании Россолимо, 4. Она зашла, взяла контакты менеджера, и сделка состоялась.

В ноябре мы загрузились в одну машину «Грузовичков» и помчали в новый офис. Я прекрасно помню те сомнения, которые обуревали нас с Димой Фроловым: арендная плата вырастет с 16 тысяч (половину оплачивала Марина) сразу до 45 — потянем ли? Решили рискнуть.

Ставка зашла. Теперь у нас было целых две комнаты, один прекрасный эркер и соседи — какой-то технологичный стартап, связанный с логистикой. Однажды мы поинтересовались, в чем их идея, они пожали плечами и признались: «вообще-то, продаться Яндексу». Кстати, не получилось. Спустя год стартап закрыли.

В ноябре 2015 года оборот достиг 650 тысяч.

Зима-лето 2016 года

Зато близость к Яндексу принесла нам свои плюшки: шли не столько яндексоиды, сколько их друзья и друзья друзей. Обороты росли, а вместе с ними — и наша ценность в глазах поставщиков. Началось все с оптовых статусов на PartsDirect — кстати, тогда были едва ли не единственными вменяемыми, — а потом начались эксперименты (теперь мы могли себе это позволить!) с разными поставщиками. 

На подоконнике эркера у нас стоял абсолютно рабочий PowerBook. Энциклопедия Marvel проигрывала ему подчистую.

Тут-то и оказалось, что если поставщик пишет, что дисплей оригинальный, это не значит… Ничего это не значит. Классификация качества запчастей тогда только формировалась, и было непросто. До такой степени, что выдаваемые поставщиком экраны на iPhone 6 за оригинальные нормально не вставали в корпус. Нам приходилось их дополнительно проклеивать двусторонним скотчем. Мы внутренне страдали, что «колхозим» хорошие аппараты, но потом Apple выпустила iPhone 6S с таким же скотчем по периметру и мы назвали себя визионерами 🙂

А одна из полок была зарезервирована (да и до сих пор, что уж) для Семена.

А еще мы решили переименоваться. The CLU Service было слишком сложно и непонятно даже нам (не спрашивайте). На новогодних праздниках провели сбор предложений и Рос Kenobius предложил прекрасный вариант Fixed.one — тут тебе и «правильный», и «исправленный», и «фиксированный». Быстро застолбили домен и счастливы с тех пор. Рос, спасибо тебе еще раз!

Наш офис был за номером 405 и появилась приставка Fixed.one.

Где-то к лету пришли к тому, что нам нужен администратор. Наш Костя отвоевал себе угол в первой комнате с «кубиками», туда же мы решили усадить и приемку. Дали объявление и… удивились отклику. В итоге взяли Галю. Милая девушка, у которой прекрасно получалось продавать через «Авито» все, что нам не было нужно. Битые экраны от айфонов, аймаков, что-то еще. Галя натурально сбагривала все. Замечательная девушка, с которой расстались после того, как на том же «Авито» она чуть было не продала рабочие запчасти.

Отдельный толчок бизнесу дала игра Pokemon Go. На нее быстро подсели яндексоиды: там были целые баталии, которые не подразумевали длительного отсутствия. Поэтому очень часто прибегал кто-то со словами «скорее, скорее, мой iPhone 6  выключился и не выключается, а там краааасный!» Ну, надо так надо.

В июле 2016 года наш месячный оборот впервые превысил миллион рублей.

Конец 2016 года

Мы плавно подошли к тому, что нам нужен еще один «инженер». Галю тогда сменила Анка, и это была настоящая синергия. Мы до сих пор поддерживаем с Анкой теплые отношения (привет!), а пуф от нее так и используем внизу, когда очень хочется утром спать.

Приход нового инженера Леши совпал с нашим очередным расширением. С четвертого этажа нам предложили переехать на второй и отдавали фактически целое крыло. Ценник за 60 квадратов был в районе 100 тысяч, но решили брать. 

Что запомнилось из того периода. Как какая-то пьяная женщина пыталась уговорить Лешу починить ей айфон и настойчиво предлагала вместе с ней ехать на такси по домам. Как тот же Леша взялся отнести iMac на склад и стукнул его стекло. С тех пор это стало нашей локальной шуткой и мемом: каждый инженер в первые дни должен разбить iMac. 

Это было время открытия новых знаний, экспериментов (они и не заканчивались) и печенья «творожные ушки» у бабули. Так мы называли кафешку за углом. Она начинала как маленький магазинчик продуктов, а позднее разрослось в столовую «Трапеза». И ушки у них до сих пор есть.

В декабре 2016 года оборот достиг 1,4 миллиона.

Весна-лето 2017 года

Практически беззаботные времена. Мы выбили себе парковочное место для клиентов в глубине двора, и тогда же случайно раскрылась тайна чрезвычайно бдительного охранника на первом этаже. Вообще их было двое, и они дежурили сменами по несколько дней. Один всегда сидел в будке своей и пристально смотрел в монитор компьютера. Мы долгие месяцы думали, что он мониторит камеры наблюдения, но однажды… Однажды утром он сидел не у себя в кабинке, а понуро стоял рядом. Увидев идущих нас, спросил:

— А вы не можете помочь?

— А что случилось? — заволновались мы.

— Да тут такое дело… — охранник пошел в будку и рукой позвал нас с собой. — Вот, «танки» не запускаются.

Он ткнул в монитор и да, «танки» таки не запускались. Оказалось, он достиг там немалых высот. В итоге Леша что-то там ему рассказывал и помогал, но чем кончилось дело, непонятно. 

Именно в эти месяцы случился первый и пока единственный случай, когда мы запороли при вскрытии матрицу у «тонкого» iMac. Говорят, я поменялся в лице, когда пришел в офис, а мне сказали: «Дим, у нас тут проблема…». Пришлось купить новую, что уж там.

Весной 2016 года произошел один из самых ярких кейсов в нашей небольшой истории. В декабре Анастасии К. через дружественных тогда официалов BroBroLab меняли по программе качества материнскую плату на MacBook Pro 15 2011 года (у них проблемы с видео). Поменяли успешно, но в феврале случился рецидив. Вернулись обратно в рамках гарантии — она была три месяца и действовала до конца марта. Но случилась коллизия: в январе Apple признала эти модели винтажными и прекратила их поддержку. Ребята из БроБроЛабов мягко отморозились и отправили в Apple. Там уровень поддержки прекрасно иллюстрирует, например, вот такая фраза главного специалиста (далее цитата):

—  3 мес гарантия на замененную деталь не распространяется, т.к. ремонт осуществлялся бесплатно. Простым языком — если бы ваша замена материнской платы производилась за деньги, то 3 месяца имело бы силу. 

Мы подключили прекрасного Даниила Липина, который помог составить досудебную претензию в адрес Apple и выработал план действий. Apple разумеется ничего не ответила. Нам кажется, они просто надеялись, что нам станет лень, но это было уже дело принципа. Поэтому, выждав положенное законом время, пошли обратно в БроБроЛаб с грустными — серьезно — новостями, что им тоже придется выступать соответчиками, так как именно они отказали в гарантии. Ребята активизировались, и спустя какое-то время на связь вышла Мария из европейского офиса и, наконец, предложила компенсацию. 

Знаете, это очень удивительное ощущение, когда тебе говорят: идите в онлайн-магазин Apple и выберите все, что считаете соответствующим уровню компенсации. Мы, конечно, выбрали топовый Макбук как замену вышедшему из строя, айфон как покрывающий затраты на юриста и часы в качестве возмещения морального ущерба. Разумеется, нам подтвердили только Макбук, но и этого было достаточно. После этого случая мы начали консультировать и других людей, попавших в подобную ситуацию.

Беда — а точнее перспективы для роста — пришла откуда не ждали. Наше здание принадлежало «Красной розе» — тогда Яндекс думал ее покупать, и мы хихикали, что арендуем офис практически у Яндекса. Кажется, к лету Володя Фонарев и Саша Красовский искали себе помещение и попросили у нас узнать про свободные площади в здании. Их субъективно было не мало. Мы спросили и получили удивительный ответ: «Не стоит спешить, кажется, в августе начнется ремонт и здание закроют». И вот тут мы такие: «Что?! А нам не стоило об этом сказать?». Решили съезжать в любом случае, ибо если вопрос возник, то лучше сделать его управляемым. 

Так мы нашли прекрасную мансарду на четвертом этаже по адресу Льва Толстого 19/2. Она была всем хороша: деревянные стены и крыша, окна с видом на небо (небо!), дождь становился в радость. Была лишь очень крутая лестница, но мы были полны энтузиазма. Переехать помог Борис с дочкой, и мы сделали это за день. Удивительно, но если предыдущий переезд уложился в одну газельку, то теперь сделали ходок пять. 

В июле 2017 года оборот составлял 1,3 миллиона (рост от года к году составил 30 процентов).

Лето-осень 2017 года

Наша мансарда запомнилась теплом и солнцем. Кажется, мы тогда задружились с Аней Татьянкиной (Аня, прости нас, но мы долгое время тебя Таней называли) из JetStyle (Леша, привет!) и очень радовались, когда они брали призовые места на разных конкурсах. Потому что Аня приезжала в Москву, и это был повод заранее отметить. Тогда же Москву топили ливни, что в Хамовниках превращалось в реки. И мы едва ли не пакетами окутывали Аню, отправляя ее на очередное вручение.

Тогда же поняли, что инициатива может быть… неоднозначной. Приходила клиентка с iPhone 5S, мы ей помогли, она уже собиралась уходить, как администратор Анка бросила ей: «А еще можно поменять аккумулятор в телефоне». Она на свою беду и согласилась. Что пошло не так в процессе замены, сейчас уже никто не скажет, но в итоге аппарат перестал заряжаться и через пару дней мы отдали ей другой. Мы еще неделю ходили мимо Анки и приговаривали: «Ну Анка, ну на фига?..» 

Однажды пришлось у клиента забирать iMac, разобранным горе «мастером-рядом-с-вами» до нуля. Прекрасный квест, хотим сказать. Хотя и не самый сложный.

Осенью стало понятно, что лестница все же тяжеловата для клиентов. Они приходили к нам и пару минут молчали, пытаясь отдышаться. Нам-то это давало время сориентироваться, но посетителей было жалко. Плюс наш советский бизнес-центр явно не видывал столько людей туда-сюда ходящих. Поэтому когда в ноябре (кажется) пришел менеджер здания и предложил за такие же деньги первый этаж — уж больно вы грязь тащите на лестницу — мы согласились сразу же. Потом, правда, пускали скупую слезу по крыше, но что делать. 

В ноябре 2017 года оборот составил 1,6 миллиона. 

Зима-весна 2018 года

К этому времени к нам все чаще начали обращаться не только с ремонтом техники, но и просьбой подобрать что-то б/у-шное, но хорошее. Техника дорожает, а доходы граждан и компаний за ценами не очень поспевают. Да и вообще появилось ощущение, что в перспективе именно продажи станут основной статьей доходов. Поэтому взяли отдельного человека на это направление. Им по стечению занятных обстоятельств стала Алина. Строго говоря, мы ей сломали телефон. Ну не то чтобы сломали — он был залочен под канадского оператора, перестал работать, мы посоветовали обнулить и совсем потеряли аппарат. Разговорились, пока всё это делали, да и предложили должность. Алина согласилась и показала себя прекрасным исполнителем. Продажи поползли вверх, а вместе с ними и наши обороты.

Это стало определенной проблемой. Наверное, проблемы роста. В нынешнем составе — три инженера, администратор, продажник, курьер-мультикубик — мы не справлялись в части обработки поступающих заказов, выбивались из сроков, путали заказы. Когда Юлии Г. выдали чужой айпад и Анка сама рванула исправлять ошибку, поняли, что пора что-то менять. Тогда мы были слишком маленькими, чтобы позволить себе двух админов… Но что-то подсказывает, что с Анкой мы еще поработаем. 

В феврале познакомились с актрисой Милой Сивацкой. Она принесла утопленную десятку, при этом в ее инстаграме как раз за несколько часов до этого был постик про то, что она собирается в бассейн. Телефон восстановили, но Face ID умер смертью храбрых. Очень милая девушка.

Ближе к маю сделали первый ремонт в офисе. На как ремонт: традиционно раскрасили несколько квадратов на потолке, наклеили наш большой неофициальный лого на стенку и подвигали мебель. Очень впечатлились процессом и почувствовали себя большими. 

В это же время решили отказаться от сервисного контракта с «Мультикубиками». Каждый месяц он приносил нам 15-30 тысяч рублей. Неплохо на старте, но на тот момент вложения в это направления — банально рабочее место Кости с его запчастями и работа администратора — не стоили того. Плюс от клиентов кубиков шел постоянный поток негатива, который иногда было сложно переварить. Последней каплей стал мужчина, который сперва долго не мог найти наш офис, блуждая где-то в районе Яндекса на Льва Толстого. А когда раздраженный зашел в офис, первое, что сделал — это козырнул красной корочкой с надписью «Государственная дума» и на прощание заявил: «Вы доставили мне неудобства, теперь я доставлю вам неудобства». Наказаний сверху никаких не пришло, но терпение закончилось.

В мае 2018 года оборот составил 2,1 миллиона рублей.

Лето 2018 года

Безусловно, титульным событием стал чемпионат мира. Близость к «Лужникам» означала толпы иностранцев, шастающих по Хамовникам. Мы тогда быстро сделали англоязычную версию сайта и — исключение в своем роде — дали контекстную рекламу на английском языке. При минимуме затрат это дало свой эффект. Самым запоминающимся был случай какого-то Скотта из Шотландии. Он был журналистом, но спалил свой Макбук на первый же день, подключив его к розетке в гостинице. Кажется, мы его поразили до глубины души, выдав подменный MacBook Air на время ремонта. Скотт слетал с ним в Волгоград, а к тому моменту плату мы уже заменили. За машиной он пришел с товарищем, потому как тот не верил, что так бывает. Тогда мы впервые начали думать об экспансии на Запад.

А еще тогда очень волновались за почти нашего кота Стасика. Строго говоря, своим его считал почти каждый офис в округе, ибо кормили все. Наши власти перед чемпионатом явно решили зачистить центр Москвы от дворовых животных. В один день резко пропали почти все коты. Некоторым из них мы даже успели дать имена: Хлебная голова там или Сталлоне. Но Стасик был тертый калач и этой участи избежал.

Тогда же с нулевого этажа под нами съехал салон красоты ака «ногтерезки». Мы сняли и этот этаж тоже, перенеся туда инженеров и рабочее место Алины. Это было сложно, но мы справились,

В августе 2018 года оборот достиг 2,3 миллиона.

Конец 2018 года

Со временем приходит то, что можно назвать не выгоранием, но потерей эмпатии. Мы всегда стремились воспринимать людей, которые приходят к нам за помощью, именно людьми нуждающимся в помощи. Но, когда сквозь тебя каждый день проходит пару десятков людей со своими задачами, ты постепенно теряешь сочувствие и превращаешься в машину. Больше всего достается первой линии общения — администраторам. С ними начинается настоящая карусель — кажется, к концу года сменится три или четыре. В итоге роль сыграет появление нового курьера по имени Гурам, но это будет уже в следующем году.

А до этого у нас появился еще один инженер Леша. Он приехал к нам из Волгограда летом, отпросился потом закрыть вопрос с военкоматом домой и застрял там на несколько месяцев. Оказалось, когда в стране нехватка призывников, то и язва не такая уж опасная штука. В итоге осенью он вернулся в строй с обязательством отрабатывать вложенные в него средства. Так в офисе появились не только Дмитрий и Другой Дмитрий, но также Леша старший и Леша младший.

В декабре редакция «Арзамаса» приходит с нестандартной задачей. Есть несколько десятков новых айфонов, которые надо активировать и поставить приложение «Арзамаса» со своей подпиской. Нам их привезли россыпью в багажнике легковой машины, а мы всерьез думали о том, чтобы кто-то в офисе ночевал. Страшно же было.

Еще за год до этого Марина Д. разрисовала нам офис котиками. Некоторые их следы можно видеть до сих пор.

Начали эксперименты со снятием задних стекол на десятках. Первый опыт был за полгода до этого и вылился в несколько дней мучений и травм Леши. Приехал аппарат для нагрева и выдавливания стекла. Процесс сильно упростился, но в итоге все равно пользоваться им не стали.

Под конец года чуть было не съехали с этого офиса. Мы задумали ремонт: объединить первый и нулевой этажи, снеся между ними стенку, дверь и сделав стеклянные перила. Смета составила порядка полумиллиона. Когда пришли к владельцу здания с предложением поделить вложения — а там был и ремонт стен, например — он отказался. Мы даже нашли новое помещение и уведомили арендного менеджера о том, что планируем съезжать. Но в один из дней к нам приехал мужичок в кожанной куртке и кепке. Это и оказался собственник помещения. Он послушал нас и выдал встречное предложение: нужный ремонт они сделают своими силами для нас бесплатно, а с нас только перегородка стеклянная. Ударили по рукам. Стоимость перил составила 80 тысяч рублей. Очень гордимся ими. А владелец здания теперь нам носит соленые огурцы, которые готовит на своей ферме.

В это время также вышел из тени наш боец невидимого фронта Таня Якушева (см. фото выше). Строго говоря, она с нами была всегда, отвечая за сайт и финансовые штуки. Но в этот период вернулась из своей деревни в офис, наполнив его своей кипучей энергией.

В декабре 2018 года оборот составил 2,7 миллиона. Нас было уже восемь человек.

Начало 2019 года

Чехарда с админами продолжалась. В голове еще не укладывалось, что одного нам не хватит, поэтому искали идеал. Им стал курьер Гурам. Изначально мы хотели вырастить из него выездного инженера. Он быстро схватывал, понимал физику процессов. Однако обнаружилась занятная особенность: что бы он ни делал — и делал правильно — всё равно получалась какая-то ерунда. Даже при таких простых процедурах, как замена батареек. Но Гурам был вежлив, хорошо и внятно говорил, и мы посадили его за приемку. «Ты же понимаешь, что кого бы мы сейчас не посадили на приемку, это будет лучше, чем было», — говорил тогда Леша старший. Спустя несколько месяцев он признался, что решение было верным.

Наш Стасик тоже времени даром не терял. У него появилась подруга, которую назвали без всякого пиетета Жируней. Ну не такая уж она и толстая. По крайней мере, была. Но попытки сделать им домик из корпуса eMac провалилась. 

К апрелю 2019 года оборот достиг 3,5 миллиона рублей.

Середина 2019 года

Основную мебель мы получили еще пару лет назад, когда переезжали с 4 на 2 этаж: от старого арендатора остались массивные столы и кресла. Мы их благополучно таскали за собой, однако вечно это продолжаться это не могло. Во-первых, они не очень подходили для нашей работы. Во-вторых, начали элементарно разваливаться. Летом 2019 года мы начали первые закупки мебели для инженеров. Эти комплекты нельзя назвать в полной мере столом для ремонтника, но всяких ящичков для хранения стало сильно больше.

В части работы мы продолжали оптимизировать процессы. К этому моменту у нас сложились замечательные отношения с ребятами из Laika.pro, которые делают сложные ремонты, а также с поставщиком деталей iComponents (он стал для нас основным). Однако стало очевидно, что акценты смещаются. Направление продаж становилось все перспективнее: развитие шло бодро, были точки для роста.

В сентябре 2019 года оборот достиг 3,5 миллиона рублей. 

Конец 2019 года

Осенью мы поняли, что при всех достоинствах Гурама как администратора, с потоком задач он не может справиться чисто физически. Ему в помощь взяли второго админа, Олесю. Получился крайне удачный тандем, который на следующий год закрыл этот вопрос. А еще Олеся принесла с собой траву. Искусственную траву, которой выложила часть рабочего стола. Это сподвигло некоторых из нас сделать, в частности, ремонт дома на балконах.

Во второй половине осени Дима Фролов пришел с идеей открыть второй офис. Напрашивался вариант на севере, в районе «Аэропорта». Тут находился офис Mail.ru, а также ряд других компаний, с которыми у нас тоже наладилась связь. Мы сошлись на том, что Дима будет заниматься этим вопросом и возглавит его, однако внезапно под самый конец года он сообщил, что уходит. Причин не назвал, оставив только догадки. 

Примерно в те же дни на «Медузе» появилось сообщение, что в Китае кто-то умер от неизвестного вируса. Мы внутри компании обсудили зомби-апокалипсис, но никто не думал, что это все будет всерьез.

В декабре 2019 года оборот достиг 4,5 миллиона рублей, при этом на продажи уже пришлось процентов 40. Новый год все таки.

Январь-март 2020 года

Нервозность. Именно так прошли эти месяцы. Новости из Китая подсказывали, что грядут изменения, а наш бизнес был очень оффлайновым — и уязвимым с этой точки зрения. Как подстелить солому? Если январь, февраль, да и половину марта мы лишь теоретизировали, то во второй половине перешли в аварийный режим работы. Когда по всему миру начинается карантин, глупо думать, что нас не затронет. Несмотря на духовные скрепы.

Поэтому в марте мы сделали акцент на продажи, держа в уме предстоящую дистанционную работу и учебу. Это дало эффект: оборот достиг декабрьского и позволил накопить небольшой жирок. Росту помогло и то, что отдел продаж у нас увеличился до двух человек. Если смотреть глобально, то, скорее всего, это было не самое верное решение — брать человека ввиду грядущей неопределенности. Потом действительно аукнулось, но тогда мы дружным эмоциональным коллективом готовились к сложным временам.

На стыке марта и апреля мы в авральном порядке договорились с курьерской службой UniExpress о заборе и возврате устройств, проговорили регламенты. 

В марте оборот составлял 4,5 миллионов рублей, что было неплохо для марта.

Пандемия: апрель-июнь 2020 года

Сказать, что нас ударило кувалдой — не сказать ничего. И дело не столько в введенном карантине, сколько в неопределенности. Действия властей относительно бизнеса были непонятны, временами нелогичны и непредсказуемы. Мы закрыли офис от посетителей, перешли на работу через курьеров. При этом все равно до конца не были уверены, что можем работать. 

Появились цифровые пропуска. Положительный эффект от них был очевиден на дорогах — пробок не стало. За полдня можно было легко накатать 300-400 километров по Подмосковью и вернуться в офис с пачкой техники. Тогда же застал удивительное: в один из дней ехал по МКАДу примерно треть диаметра и обратил внимание, что ДПС перекрывает все заезды на него. Оказалось, это патриарх Кирилл объезжал Москву с иконой, кастуя защитные заклинания. Собственно, прекрасная иллюстрация тогдашнего хаоса.

Затем пропуска вдруг начали аннулировать. Испытываешь удивительные чувства, когда сообщение об этом прилетает в очереди на проверку на посту ДПС и тебе остается до него метров 100. Нервов тогда сожглось едва ли не больше, чем за все последующие месяцы. Людям тоже было тяжело: мы наблюдали громадный всплеск поступления техники, залитой алкоголем. Так, один человек залил красным вином Аир, а пока его чинили, залил белым второй. Потом просил быстрее привезти отремонтированный первый, так как «остался только рабочий ПК». 

В апреле мы просели по обороту процентов на 40. Работали в небольшие минуса, но приняли решение сохранить коллектив, зарплаты и даже премиальные. Тогда еще немного дискутировали с Пашей Косенко по этому поводу.

В мае процессы были уже оптимизированы. Администраторы с утра накидывали планы маршрутов для курьеров, мы делали по 16-18 поездок, причем география их была очень обширная. Почти все поставщики перешли на расчеты «переводом на карту» и занятно, что потом обратно на обычные расчеты вернулись не все. Мы продолжали балансировать в небольших минусах, подъедая наш жирок.

Наконец, в июне наметился просвет. На горизонте маячили выборы по Конституции, а потому власти начали ослаблять карантинные меры. Это привело к резкому выбросу на улицы людей, которые поспешили и в сервисы тоже. 

В июне оборот достиг 4,3 миллиона рублей.

Июль-август 2020 года

Можно было сказать, что активную фазу карантина мы пережили, но какой ценой. Очевидно, эмоционально и психологически всем было непросто. Последовал ряд острых полемик с отделом продаж. Увеличение штата не сказалось на его активности никак. Равно как был проигнорирован факт появления отдельного помещения для продаж. Это было неприятным сюрпризом. 

После карантина поток людей увеличился существенно. Это, а также начало сезона отпусков, дало повышенную нагрузку на всех. Мы начали косячить в обработке заказов, что приводило к резким перепалкам, а затем к непривычным для нас проблемам в коммуникации. Достаточно быстро все встало на свои места.

В конце августа после всех отпусков мы собрались вместе для дискуссии, по результатам которой компанию покинули отдел продаж в полном составе, два инженера Леша старший и младший, два из трех админов Гурам и Олеся. Впрочем, спонтанным решение для ребят не было: еще до этой встречи они начали подыскивать помещение для своего сервиса. Остается лишь надеяться, что они ни о чем не жалеют.

В августе оборот составил 4,7 миллиона.

Осень 2020 года

Один день ты паникуешь, потом начинаешь все приводить в порядок. Мы собрались остатками компании и начали восстановление. Отдел продаж возглавил Рома. Как и многие наши сотрудники, он начинал курьером, но показал себя крайне толковым и ответственным. Про продажи с ним говорили давно, а тут и возможность появилась. В помощь ему пришла замечательная Таня. Вместе они взялись с какой-то неудержимой энергией за дело, что сейчас можно видеть хотя бы по инстаграму: там стало сильно больше всего.

Административный отдел начал собираться вокруг Игоря. За пару месяцев до этого он пришел к нам курьером, потом на время отпусков работал администратором — тут и остался. У Игоря был удивительный опыт разработки игр, и свой системный подход он переложил на нашу работу. Появился оптимистичный Георгий, он же Гоша. В какой-то степени антипод Игоря, но обладающий невероятной эмпатией. Это ему боком выходит до сих пор, потому что слишком многое принимает близко к сердцу. Вместе они стали очень сильной командой.

С инженерами было еще интересней. Пришел большой Егор, у которого помимо понимания процессов также есть феноменальная мелкая моторика. Он умеет чувствовать вот эти все мелкие шлейфы и детали. Поэтому он надежно прикрыл большую часть с ремонтом айфонов. У Юры был богатый опыт с Маками, настройками системы и даже ремонтом ПК. Его удалая бесшабашность иногда играла против него — так родился внутренний мем «нет болтов — нет проблем» — но куда важнее смелость делать что-то новое. Третьим стал Паша, чья гипераккуратность сперва позволила спихнуть на него все айпады — никто не любит их делать. А затем по нарастающей сложности Паша осваивал замену матриц, а также элементов, которые мы никогда до этого не делали. Можно сказать, что уже к октябрю новая команда могла делать сильно больше, чем мы делали до этого. 

Наконец, прекрасные курьеры Даша и Артемий сформировали наш окончательный облик. 

Обороты продолжают расти. В октябре поток людей по сравнению с летом увеличился процентов на 30, и мы смогли его вывезти. Игорь работает с базой, оптимизируя наши процессы. Появляются новые шаблоны и регламенты. Количество просроченных заказов сначала взлетает вверх, но потом мы начинаем их сокращать. Для примера, если в октябре их могло быть более восьмидесяти, то весной 2021 — порядка двадцати. 

Однако экономике не очень хорошо. Все чаще люди соглашаются на ремонт, а потом отказываются забирать починенную технику из-за отсутствия денег. Кассовый разрыв возрастает до 500-600 тысяч, мы съели все накопления и выезжаем только за счет кредитных линий поставщиков. Гамид, спасибо еще раз!

В ноябре 2020 года оборот составляет 4,2 миллиона.

Зима 2020-2021 года

В декабре администраторам пришлось пережить тяжелые недели. Один из ключевых поставщиков еще в октябре сообщил о задержках с поставками запчастей. Но мы и не знали, что задержки будут такими длинными. В декабре у нас еще было с десяток машин, зашедших осенью, которые мы не могли отдать. Терпение людей было на исходе, и свое справедливое недовольство они высказывали Гоше с Игорем. Мы делали эти ремонты себе в минусы, но куда сложнее было психологически. Последние заказы отгрузили в январе и выдохнули.

В начале зимы наши производственные площади увеличились вдвое: на нулевом этаже появилась еще одна комната. Мы предполагали ставить туда разное оборудование, но кассовый разрыв, затем начало года и налоговые периоды до сих пор не позволили этого сделать. Зато перенесли туда теннисный стол и теперь более эффективно используем первую комнату. 

Пожалуй, именно эффективность стала основным критерием работы. Наша компания переходила от формата небольшого разгильдяйского домашнего офиса к упорядоченному ведению бизнеса. Побочным эффектом стало то, что мы временами могли быть не столь… уютными, что ли. Однако сейчас очевидно, что иных вариантов особо не было.

В феврале 2021 года оборот составил 4,2 миллиона.

Наши дни

За окном заканчивается весна 2020 года. Оглядываясь назад, испытываешь удивительные чувства. Самое интересное в нашей работе — смотреть как вместе с тобой растут твои друзья, клиенты и их компании. 

Летом в 2015 году мы ездили менять аккумулятор в ноутбуке Саши Ларьяновского в офис SkyEng в Сокольниках. Тогда это была небольшая перспективная компания. Я всегда радовался ее успехам, этой транснациональной сегодня компании. Или кого-то я знал еще студентом, потом он работал в крупных компаниях в России и теперь осел на Кипре. Кто-то успел поработать в Яндексе, уйти оттуда и вернуться обратно. Некоторые в составе своих стартапов. Или взять редакции «Арзамаса» и «Такие дела». Тут вообще без комментариев.

Другая сторона медали заключается в том, что это путь потерь. Уже не переедет к нам Марина Зимогляд, не стало Тёмы Кедрова, Марины Герваси, Дмитрия Чернышева и еще слишком многих людей. Нам остается лишь помнить их. 

А впереди самое интересное. Если все пойдет по плану, летом заработает производственный цех, и какие-то штуки мы будем делать быстрее. Вернутся семинары и мастер-классы, также попробуем проводить квизы и прочие мероприятия. Наконец, отдельно стоит вопрос развития продаж и дистанционной помощи. 

Отматывая назад, что изменили бы в этой истории? Да знаете, ничего. Это маленькая жизнь, которую надо прожить со всеми ее шишками и ошибками.
